Shopify Conversion Rate Optimisation: What’s Stopping Sales?

PURE/RAPID® / INSIGHTS / ECOMMERCE & SHOPIFY01 / COMMERCE & RETENTION

Shopify conversion rate optimisation starts with a diagnosis, not a redesign. If traffic is rising but orders are not, find where buying intent falls away and test whether fixing that problem would add more contribution than buying more visits.

Use the four commercial checks below to separate traffic quality, product clarity, checkout friction and order economics. The answer can be different for every store.

THE SHORT ANSWER
Conversion rate is the symptom. Find the constraint before paying to treat it.

Start with comparable Shopify reports. Segment the visitors who matter. Identify where serious buyers hesitate. Then favour the change with the strongest credible contribution after costs, not necessarily the change that produces the highest checkout percentage.

01 / GET THE BASELINE RIGHT

Before improving a Shopify conversion rate, check what it measures.

Shopify’s online store conversion rate is the percentage of tracked store sessions that complete a purchase. It is a useful signal about the journey, but it does not tell you which customers were profitable or why someone left without buying. That’s why Shopify conversion rate optimisation begins with a commercial baseline, not a redesign brief.

For example, a shopper can visit several times before ordering. Therefore, sessions are not unique people, and an order count is not a substitute for Shopify’s session-based conversion metric. Start with the Conversion rate over time and Conversion rate breakdown reports, then reconcile purchases with your actual order records.

ONLINE STORE SESSIONS

SESSIONS WITH A COMPLETED ORDER
640640 ÷ 40,000 × 100 = 1.6% session conversion.

Why comparisons around September 2026 need extra care

Shopify changed session measurement and bot filtering during 21–23 September 2026. Sessions now follow continuing activity rather than automatically ending at midnight UTC, and identified bot sessions are filtered out by default. As a result, an apparent conversion-rate jump or dip across the change may partly reflect measurement, not customer behaviour. Orders, sales and customer totals were not affected by that session-method change.

Practical check: if your dashboard changed around late September 2026, inspect orders and revenue alongside sessions, note the reporting-method change and compare periods using the most consistent available segmentation before declaring that your store improved or deteriorated. Next, for a trading decision, separate new and returning customers, paid and organic traffic, mobile and desktop, and your main product categories. A changing mix of visitors can move the overall rate even when the buying experience itself is stable.

02 / FOLLOW BUYING INTENT

Where are customers leaving your Shopify store?

Start with the funnel stages in Shopify Analytics. Each provides a different clue. However, a fall between numbers is not automatically proof of a defective page: some shoppers are comparing products, some have no immediate purchase intent, and some journeys skip a conventional cart step.

Shopify’s reported funnel signals and what to investigate
StageQuestion to askFirst check
SessionsAre the right people arriving?Source, search intent, landing-page relevance and mobile mix.
Sessions with cart additionsAre products worth considering?Price, product information, size/variant choice, proof and availability.
Sessions reaching checkoutCan buyers see a clear path forward?Delivery costs, cart clarity, promotions and checkout entry.
Sessions completing checkoutCan serious buyers finish?Payment choices, delivery expectations, errors and mobile usability.

Shopify offers both open and closed funnel views. An open funnel can include shoppers who enter directly at checkout; a closed funnel follows the specified sequence. Don’t divide counts from different funnel definitions and call the result a precise abandonment rate. Shopify’s funnel definitions.

Illustrative diagnosis: 40,000 sessions, 640 purchasing sessions

For example, imagine one reporting period with 40,000 sessions, 3,200 sessions with cart additions, 2,000 sessions reaching checkout and 640 sessions completing checkout. That produces a 1.6% overall session conversion rate. A simple 640 ÷ 2,000 calculation suggests that checkout completion deserves investigation, but it is not enough to declare the checkout broken.

First, make sure the stages come from the same store, period, segment and funnel type. Then investigate payment failures, postage surprises, out-of-stock variants and customer feedback. Compare the findings with previous periods before commissioning a rebuild.

A drop-off tells you where to look. Evidence from the buying journey tells you what to change.
03 / THE FOUR COMMERCIAL CHECKS

Shopify conversion rate optimisation: diagnose the constraint.

In practice, the PURE/RAPID purchase-path method asks four questions in order. It keeps a store from funding a redesign when the real problem is traffic quality, or pushing discounts when the real problem is delivery uncertainty.

01 / IntentWhich sources, products and audiences deliver buying intent rather than inexpensive visits?
02 / DecisionCan a buyer find the right variant, understand the offer and trust the product?
03 / CompletionWhat stops an interested shopper from paying and receiving the order?

04 / Contribution comes after those three. An improvement is not commercially sound until its additional orders, pricing, refunds and operating costs support the result the business needs.

Traffic quality: are adverts sending the right customer?

For Shopify conversion rate optimisation, compare the paid-search terms, campaign promises and landing pages against what shoppers actually find. For example, a generic high-volume awareness campaign may add plenty of unfamiliar visitors. Meanwhile, a product-specific search can generate fewer visits but a stronger purchasing signal. Neither traffic type should be judged without its purpose and commercial cost.

Instead, use segments before treating a blended conversion-rate decline as a sitewide problem. If prospecting traffic expands substantially, overall conversion may fall while the business still gains valuable new customers. Equally, retargeting can make a dashboard look strong while adding little genuinely new demand.

Product decision: could a buyer confidently choose?

For example, for a supplement brand, can a shopper see flavour, serving count, allergen details, delivery timing and the difference between variants without searching five pages? For home and lifestyle products, are dimensions, finishes, stock and returns clear before the cart? Different categories demand different information, but uncertainty has a cost.

Next, open the highest-value product templates on a real mobile phone. Check whether photography, price, stock, variant choice, delivery information and the add-to-cart action are usable without guesswork. Review real support questions and search terms, not just what the design team thinks should be obvious.

Completion: are interested shoppers being surprised?

Likewise, unexpected delivery costs, forced account creation and unclear delivery expectations are recognised checkout friction points in Baymard Institute’s 2026 usability analysis. That research identifies common patterns; it does not prove why shoppers leave your particular store.

Then test the checkout yourself on mobile with common payment methods and a realistic delivery address. Record where the final order price, delivery promise or payment step becomes unclear. If the fault is a technical error or a missing option, correct that before experimenting with discounts.

04 / WHAT DOES THE BUSINESS KEEP?

A higher Shopify conversion rate can still leave less money.

Shopify conversion rate optimisation should ultimately improve commercial contribution, not win a dashboard competition. Consider three hypothetical outcomes from the same 40,000 sessions in a single period. They are calculations, not client results, forecasts or claims that any proposed change will deliver the rates shown.

For clarity, assume an initial £85 average net sale per order, excluding output VAT, and £50 in variable product, payment, fulfilment and expected return costs. That leaves £35 contribution per order before paid media, agency fees, fixed overhead and tax. Assume no change to traffic spend, order mix or variable costs except the stated discount.

Illustrative comparison. The highest conversion rate in this example is not the most profitable outcome before other marketing and fixed costs.

10% discount on all orders*1.9%760£76.50£26.50£20,140

*Imagined scenarios for decision-making, not experimental results. In the journey-improvement case, 80 additional orders × £35 contribution adds £2,800 before any cost of the improvement. With a storewide 10% reduction in net selling price, 760 orders × £26.50 leaves £2,260 less contribution than baseline. Actual results depend on customer mix, discounts, costs, incremental demand and cash timing.

What should you optimise instead of conversion alone?

Instead, track the change in completed orders, net sales, contribution per order and total contribution from the relevant traffic. Then account for creative, testing, app subscriptions and agency or development costs of the change. If acquisition spend is growing, include that too.

Of course, a conversion lift may be valuable even before its financial value can be isolated precisely. However, if it depends on discounting your strongest-margin products, the business needs to see the full trade-off. 05 / FIX THE CORRECT THING

Which Shopify improvements should come first?

In particular, don’t make ten unrelated changes because a checklist says each one is a best practice. Choose the cause supported by your own evidence. The useful next action depends on which part of the customer journey has the clearest constraint.

More orders but weaker retained marginReview discount rules, basket composition and fulfilment costs.Do not reward conversion lifts that reduce total contribution.

Should you rebuild your Shopify theme?

Only when the existing theme is a genuine constraint that targeted changes cannot reasonably solve. A new theme can improve consistency and maintainability, but it also creates migration risk, testing cost and opportunities to lose useful functionality. If the checkout, variant logic or performance is failing, first determine whether the fault is local to a template, app or configuration.

Meanwhile, Shopify’s own web performance reports show mobile and desktop real-user experience, including loading, interactivity and visual stability. Use those measurements alongside orders and observed usability problems. A prettier theme is not a conversion strategy.

Where specialist changes are justified, our Shopify development and optimisation service explains the work we can scope. For businesses whose acquisition, store and retention all need attention, the ecommerce growth approach connects those parts without treating a redesign as the default answer.

06 / MAKE THE CHANGE MEASURABLE

How do you test a Shopify conversion improvement without fooling yourself?

For measurable Shopify conversion rate optimisation, write one hypothesis before touching the site. For example: “Showing estimated delivery at the product decision point will reduce uncertainty for eligible UK buyers.” Identify the affected product pages, expected behavioural signal and financial outcome. Choose what would disprove the idea as well as what would support it.

Separate a genuine improvement from a timing coincidence

Where your store has enough eligible traffic, use a controlled split test with a consistent audience and a properly selected sample size. Include conversion and contribution guardrails, and avoid stopping a test simply because a favourable early result appears. Where volume is too low for a reliable experiment, release cautiously, use customer observation and compare equivalent cohorts, but do not claim that a before-and-after change proves causation.

Also check promotion calendars, stock, pricing, acquisition mix and new versus returning customers. Also watch how a new design affects mobile accessibility and load performance. Otherwise, the test can appear successful while measuring an unrelated change in demand.

What should the weekly CRO report actually show?

  • Sessions, completed purchases and conversion, using the same definitions and time periods.
  • Relevant splits by traffic source, device, landing template and customer type.
  • Cart and checkout signals with the selected open/closed funnel definition recorded.
  • Net order value, variable order cost, refunds and contribution, not merely sales.
  • Change made, expected effect, supporting evidence, unexpected effects and a decision to keep, revise or stop.

Finally, there is no virtue in running an experiment forever. The point is to make the next investment decision easier while protecting the customer experience.

07 / FROM REPORT TO ACTION

A practical 30-day Shopify conversion rate optimisation plan.

Days 1–7Reconcile the reports, note September methodology effects, segment sessions and review order contribution.
Days 8–14Observe real mobile journeys; inspect the highest-value product, cart and checkout issues.
Days 15–30Make one defensible change, monitor guardrails, document findings and set the next decision.

First, choose the test using expected contribution opportunity × quality of evidence, balanced against implementation cost, customer risk and time to learn. This is a prioritisation principle, not a precise numeric forecast. When evidence is weak, investigate before spending heavily. When a broken checkout is preventing payment, fix it without waiting for an A/B test.

For instance, one store may need better paid-traffic matching; another may need clearer product information; a third may need to repair payment or stock logic. And if buying behaviour is sound but customer value is low, the next opportunity may lie in responsible lifecycle messaging. Our email marketing work supports repeat buying where the product and customer relationship justify it.

08 / STRAIGHT ANSWERS

Shopify conversion rate optimisation questions from business owners.

What is a good Shopify conversion rate?

In practice, a good rate is one that turns the right mix of visits into profitable orders at a cost the business can sustain. General benchmarks can offer context, but product price, source, device, seasonality and returning-customer share make comparisons imperfect. Start with your own comparable cohorts and track contribution alongside conversion.

Why is my Shopify traffic increasing without more sales?

For example, traffic may be less qualified, product information may not answer buyers’ concerns, checkout friction may be increasing, or your measurement basis may have changed. Separate paid acquisition from other sources and inspect cart, checkout and order data before assuming that every extra session represents a lost sale.

Can conversion optimisation make an ecommerce store less profitable?

Yes. A discount can increase the percentage of visits that buy but reduce contribution per order by more than the extra order volume replaces. Shipping subsidies, expensive apps and refund-prone offers can create the same problem. Measure contribution after the relevant costs, not just completed purchases.

Do I need more Shopify apps to improve sales?

Not necessarily. Instead, some stores benefit from better product data, navigation, communication and payment configuration before another app is justified. Every app creates a cost and can affect page performance or site maintenance. Add tools only for a clearly defined problem and measure the result.

Should I pause advertising until my Shopify conversion rate improves?

Only if the economics or customer experience make current traffic unproductive. If acquisition is delivering profitable incremental demand, stopping it solely because the overall rate looks low could destroy value. Where technical failures prevent orders or media losses cannot be funded, correct the issue or reduce exposure while testing.

THE NEXT COMMERCIAL DECISION

Know what the next thousand visits need to deliver.

If your Shopify store has established demand but the acquisition, buying journey and order economics no longer tell one clear story, share the store and the decision you need to make. Broad figures for traffic, orders and current investment are enough to start.
