KATIE COWANCO-FOUNDER / HEAD OF OPERATIONS

I BUILT THE STRUCTURE THAT LET PURE/RAPID KEEP GROWING.

The story of moving an agency from individual effort to defined ownership, specialist departments and delivery that holds under pressure.

KATIE COWANPURE/RAPID / SINCE 2018
01 / THE MANDATE
“By 2018, PureRapid could grow. It could not yet scale.”

Execution was starting to strain. The systems worked because people were stretching themselves, remembering too much and filling gaps informally.

That is not a scalable operating model. Katie joined full time to replace effort-dependent delivery with structure.

02 / OPERATING HISTORY

BUILT WHILE
THE WORK
KEPT MOVING.

Nothing here was designed in isolation. Each change had to work inside a live agency serving clients across platforms and time zones.

012018

THE POINT GROWTH BECAME DANGEROUS

PureRapid could attract more clients, but delivery still relied too heavily on memory, individual effort and people stretching themselves. More platforms and more work were exposing the limits.

Katie joined full time with one mandate: build execution that survives growth.
022018–2019

STRUCTURE BEFORE SPEED

Workflows were formalised. Tools and handovers were cleaned up. SOPs became operating rules rather than documents nobody followed. Social and email delivery started moving through defined systems.

Every framework that remains exists because something failed before it.
03BUILT LIVE

THE SYSTEM WAS TESTED WHILE OPERATING

The business continued serving UK clients while founders and teams worked across America, Asia, the Middle East and Europe. Distance exposed anything still dependent on proximity, memory or personal intervention.

Anything that did not hold under those conditions was removed or rebuilt.
042019–2021

DEPARTMENTS REPLACE MULTI-TASKING

Dedicated social and email functions were built. QA and formal handovers became part of delivery. Ownership moved from capable individuals wearing several hats to specialists with defined responsibility.

PureRapid stopped relying on individual heroics and began operating as a system.
052021–2022

EXECUTION AT VOLUME

As client numbers and platforms increased, Katie moved into cross-department coordination, app infrastructure and delivery standards under sustained pressure.

Growth was no longer allowed to lower the quality of execution.
062022–2024

PLATFORMS REVEAL WEAK OPERATIONS

Hands-on involvement across Facebook groups, Reddit communities, Amazon FBA, TikTok teams, TikTok Shop and creator distribution exposed operational failure quickly.

Modern distribution only works at scale when ownership and repetition are controlled.
072024–NOW

THE OPERATING SYSTEM

Katie coordinates the execution layer across more than 30 people, multiple departments and platforms. Capacity is deliberately limited so communication, QA and accountability remain visible.

More work is not accepted when the operating standard cannot support it.
03 / OPERATING CONTEXT
30+PEOPLE ACROSS DELIVERY
2018JOINED FULL TIME
5REGIONS OPERATED ACROSS
1SHARED DELIVERY STANDARD

The numbers matter because complexity compounds. More people and platforms only improve delivery when responsibility becomes clearer, not looser.

04 / THE OPERATING METHOD

STRUCTURE SHOULD
REMOVE FRICTION.

The objective is not process for its own sake. It is to make good work repeatable, weak work visible and responsibility difficult to avoid.

01

DEFINE THE WORK

Translate delivery into workflows that people can follow under real pressure.

02

ASSIGN OWNERSHIP

Every handover, decision and outcome has somebody responsible for it.

03

VERIFY THE STANDARD

QA happens before the client has to identify the problem.

04

REBUILD THE CAUSE

When something fails, correct the operating condition rather than patching the symptom.

05 / CURRENT RESPONSIBILITY

THE EXECUTION
LAYER.

Katie coordinates the systems and specialist teams responsible for turning commercial direction into consistent daily delivery.

DIRECT OWNERSHIP
  • Social delivery teams
  • Email marketing teams
  • App and platform infrastructure
  • Internal frameworks and SOPs
  • Cross-department coordination
  • Quality assurance
OPERATING RULES
  • No growth through heroics
  • No invisible ownership
  • No optional handovers
  • No department protecting itself
  • No capacity sold before it exists
  • No recurring fault left untreated
06 / SHARED RESPONSIBILITY

PureRapid is not personality-led. It is operated through two founders with distinct ownership and shared responsibility.

07 / THE OPERATING QUESTION

CAN DELIVERY ABSORB THE GROWTH YOU ARE ASKING FOR?

More demand creates value only when the business can sell, fulfil and support it without losing control. That is why capacity and execution belong inside the growth conversation.
